Approach and Findings

Zeroing upon the problem statement

We went through a series of interactions with the team heads to identify various bottlenecks and challenges in each function such as product design, product defining, brief management, production, quality check and sales. We analyzed data for each area, conducted process walkthroughs to identify improvement areas, and assessed past successes and failures.

Bucketing of problems/challenges

We categorized the issues into two main groups: process change and areas for improving efficiency. We then established priorities for making these changes based on the pain points experienced by different teams, as well as the ease of implementation and adoption. Additionally, we have identified the key parameters to track, assessed the availability of relevant data, and prioritized making key data accessible to ensure data-driven decision making.

Roadmap Planning

Based on our findings, we developed a unique strategy. First, we automated and digitized the middle part of the workflow, and then integrated it backwards and forwards. We prioritized improving the product-defining function first, followed by management of the design brief till product design process that would be integrated into the product-defining process. Additionally, we decided to digitize the quality check process.

Work Done

We delivered the following during the project.

  • 1. Automated the process for product definition in ERP starting at the designer requesting and sharing technical details, the merchandiser adding cataloguing details, and ending at addition of design details in the ERP by product defining team .
  • 2. Customized reports to increase data visibility for relevant teams to better plan their work requirements.
  • 3. Added the brief and design management module, which starts with adding a design brief. Designs are then submitted against this brief and once a design is submitted, it will go through a feedback loop. Once approved, it can be shared with the customer.
  • 4. A customer feedback loop will be implemented similar to the internal feedback loop. Once approved by the customer, the designs can be marked for definition, and the product define module workflow will be applied.
  • 5. Simultaneously implemented a QC application to capture data of quality checks performed by the quality teams at various stages. The application is used on a mobile device which allows the QC team member to scan the barcode to identify production bags and capture the quality details for the production bag.
  • 6. The QC application is designed to enable data-level integration with ERP for tracking and monitoring delays or retrieving any bag’s historical quality check records to track if any repairs were conducted.
  • 7. Created customized live reports and dashboards for both applications to assist department heads/managers in assessing department performance The aim was to share summarised information for quick performance assessment. Designed exception reports to notify relevant team members in case of a deviation from the standards or process set to ensure faster course correction.

Outcome

Fine Jewellery now has complete control on the data and has saved significant amount of time on account of efficiency improvement, auto-collation of data, analysis and auto-reporting. Because of data visibility, they could also identify areas of improvement in the process which helped them reduce the delays in defining process and were able to reduce the turn-around-time by 20% with the same team size.
