How we helped a thriving Jewellery Manufacturing & Export Business with Operations Transformation, Digitisation & Automation
We went through a series of interactions with the team heads to identify various bottlenecks and challenges in each function such as product design, product defining, brief management, production, quality check and sales. We analyzed data for each area, conducted process walkthroughs to identify improvement areas, and assessed past successes and failures.
We categorized the issues into two main groups: process change and areas for improving efficiency. We then established priorities for making these changes based on the pain points experienced by different teams, as well as the ease of implementation and adoption. Additionally, we have identified the key parameters to track, assessed the availability of relevant data, and prioritized making key data accessible to ensure data-driven decision making.
Based on our findings, we developed a unique strategy. First, we automated and digitized the middle part of the workflow, and then integrated it backwards and forwards. We prioritized improving the product-defining function first, followed by management of the design brief till product design process that would be integrated into the product-defining process. Additionally, we decided to digitize the quality check process.
Fine Jewellery now has complete control on the data and has saved significant amount of time on account of efficiency improvement, auto-collation of data, analysis and auto-reporting. Because of data visibility, they could also identify areas of improvement in the process which helped them reduce the delays in defining process and were able to reduce the turn-around-time by 20% with the same team size.
